That's how long it takes the average knowledge worker to return to a task at full cognitive engagement after a single interruption, according to research by Gloria Mark at UC Irvine. Not the time to physically return to your screen — the time for your brain to re-engage at the depth it had before you were pulled away.
Think about what that means for a typical workday.
What the Research Actually Says
Gloria Mark's team at UC Irvine conducted studies observing knowledge workers in their natural environments — watching what they actually did, not what they reported doing. The findings were stark.
Workers were interrupted, on average, every 3 minutes and 5 seconds. But that's not the alarming part. The alarming part is what happened after each interruption: it took an average of 23 minutes and 15 seconds to return to the original task at full engagement — if they returned to it at all. About 40% of the time, workers abandoned the original task entirely after an interruption.
Later research from the same lab found something even more troubling: over time, workers who experience frequent interruptions begin interrupting themselves. They pre-empt external distractions by checking email and social media proactively — not because they need to, but because their attentional system has been trained to expect fragmentation. The distraction habit becomes self-reinforcing.

The Prefrontal Cortex Needs Time to Re-Engage

When you look at a Slack message, your brain begins processing new information, overwriting the context you had been building. The Compounding Cost: It's Not Linear
Here's where it gets worse. Most people intuitively think of distractions as additive costs: three interruptions means three times the cost of one. But the real cost is closer to exponential.

Notifications, colleague questions, phone calls — things that arrive uninvited. These tend to feel like the primary problem, but they're only part of the picture.
Self-Generated Interruptions
The UC Irvine research found that 86% of observed interruptions were self-initiated. Checking email "just quickly," opening a new browser tab, switching to another app — these are all self-interruptions, and most people dramatically undercount them.
Micro-Interruptions
These are the most underestimated: glancing at a notification without acting on it, hearing your phone buzz, noticing a browser tab update. Research suggests even these brief attentional captures trigger partial context-switching in the brain, with a measurable (if smaller) recovery cost.
What This Means for How You Structure Deep Work
The 23-minute rule has direct practical implications — and most of them point toward the same conclusion: the goal isn't to reduce distractions. It's to eliminate them entirely during deep work sessions.
Reducing distractions from 5 per hour to 3 per hour doesn't give you 40% more deep work. If none of those 3 interruptions allow a full 25-minute uninterrupted stretch, you may still be producing zero flow-state output. The threshold matters, not just the count.
This is why phone-in-another-room beats phone-face-down. Why app blockers outperform notification muting. Why a 90-minute uninterrupted block produces more than three separate 30-minute blocks. The attentional architecture of deep work rewards duration and continuity in ways that pure time-counting misses entirely.
Measuring the Real Cost in Your Own Work
The final insight from the 23-minute rule is about measurement. If you're only tracking hours, you have no visibility into interruption cost. A two-hour session with six interruptions might represent less than 30 minutes of actual cognitive depth. A 45-minute session with zero interruptions, hitting flow at minute 26, might represent more productive output than the entire morning.
Tracking your interruptions — their count, their timing within sessions, and their impact on your flow state entry — gives you a diagnostic that raw time-tracking never can. Over time, you'll see which environments, times of day, and session structures produce genuinely deep work, and which just fill calendar blocks.
